Summary

This!research!focuses!on!improving!the!transport!modality!decisionRmaking!process!of!HEINEKEN!NV.! More! specifically,! this! research! focuses! on! optimizing! the! transport! from! HEINEKEN! Nederland! Supply!to!European!markets!from!the!perspective!of!HEINEKEN!NV.!

!

A! large! part! of! the! export! transport! from! HEINEKEN! Nederland! Supply! to! European! markets! is! organised! by! truck! transport,! while! often! intermodal! transport! is! possible,! more! environmental! friendly! and! economically! feasible.! This! observation! was! the! incentive! to! start! this! research.! Investigating!the!current!transport!situation!led!to!the!following!problem!statement:!

The$current$mode$choice$in$transport$from$HNS$to$markets$within$Europe$is$made$with$a$strong$focus$ on$ costs.$ Other$ criteria$ are$ evaluated$ during$ the$ decision=making$ process,$ but$ only$ on$ basis$ of$ experience$and$with$limited$information$about$their$consequences$in$the$overall$distribution$process.$

During! this! research! many! affected! and! involved! stakeholders! were! interviewed.! These! interviews! provided!detailed!information!about!the!current!decisionRmaking!process,!logistical!consequences!of! modality! choices! and! important! transportRrelated! criteria.! The! detailed! description! of! the! current! transportRdecision!making!process!has!been!analysed!and!a!preferred!future!situation!was!proposed! that!is!in!line!with!the!objective!of!this!research:!

Improve$ the$ decision=making$ process$ regarding$ export$ transport$ from$ HNS$ to$ European$ markets.$ Ensuring$ continuity$ and$ transparency$ in$ the$ decision=making$ process$ by$ the$ establishment$ of$ a$ quantified$ and$ presentable$ comparison$ between$ various$ transport$ modality$ options$ and$ their$ logistical$consequences$in$the$warehouses$of$HNS.$

The!preferred!future!situation!includes!all!stakeholders!of!the!current!situation.!The!decisionRmaking! is! performed! by! the! same! persons.! However,! the! decision! makers! are! supported! by! a! developed! decisionRsupport! tool.! This! decisionRsupport! tool! has! been! developed! for! HEINEKEN! in! Excel! Visual! Basic.! The! tool! plots! the! performance! of! available! transport! options! using! a! weighted! summation! multiRcriteria! analysis.! The! transport! options! are! compared! on! three! important! criteria:! costs,! CO2! emissions!and!transit!time.!These!are!all!quantified!criteria.!

!

Costs!include!the!costs!of!transport,!but!also!include!logistical!consequences!at!the!warehouses!of! HEINEKEN! Nederland! Supply.! A! modality! choice! can! significantly! influence! the! logistical! costs,! therefore! costs! are! analysed! from! a! broader! perspective.! CO2! emissions! are! related! to! transport! modality!and!transport!route.!HEINEKEN!wants!to!reduce!CO2!emissions!and!this!can!be!achieved!by! optimizing! transport! choices.! A! low! transit! time! is! important! to! ensure! the! freshness! of! the! beer.! Furthermore,!a!low!transit!time!is!favourable!when!unRforecasted!peaks!in!consumption!cause!high! demand!peaks.! ! The!interviewed!stakeholders!have!given!their!opinion!about!the!importance!of!these!criteria!using! the!Analytic!Hierarchy!Process.!(Saaty, 1987)!The!weights!that!apply!to!the!criteria!were!derived!from! the!input!of!all!stakeholders.!With!this!method!a!HEINEKEN!NV!perspective!has!been!approached.! !

The! objective! of! this! research! was! reached! through! the! development! of! a! weighted! summation! multiRcriteria!analysis!decision!support!tool.!The!decision!support!tool!delivers!a!quick!overview!of! the! performance! of! transport! options! on! important! criteria.! Hence,! opportunities! are! more! easily! identified! and! decisions! are! based! on! quantified! criteria.! In! this! way! continuity! is! ensured! and! transparency!is!obtained.!

1 Introduction

This!chapter!introduces!the!incentive!that!led!to!this!research,!the!approach!during!this!research!and! the! report! buildRup.! First! a! short! company! description! of! HEINEKEN! NV! is! provided! as! background! information.!Thereafter!the!project!request!is!described,!which!resulted!in!the!research!topic.! The! main!problem!statement,!problem!owner,!objective!and!research!questions!are!formulated.!These! research!questions!are!answered!throughout!this!report.!The!used!research!approach!is!introduced! and!finally!the!report!structure!is!described!as!guidance!for!the!reader.!

1.1 HEINEKEN NV company description

HEINEKEN! NV! is! the! world’s! most! international! brewer! and! produces! a! wide! variety! of! products.! HEINEKEN!owns!breweries!around!the!world.!Every!brewery!locally!sells!products,!but!also!imports! and! exports! products! to! other! HEINEKEN! breweries! and! third! parties.! The! production! portfolio! of! HEINEKEN! breweries! differs.! For! example,! 5! litre! draught! kegs! are! merely! produced! in! the! Netherlands! at! the! brewery! of! Zoeterwoude.! Transport! between! breweries! is! needed! to! ensure! a! product!portfolio!that!is!demanded!by!local!customers.!

The!three!Dutch!breweries!are!part!of!HEINEKEN!Nederland!Supply!(HNS):!Zoeterwoude,!Den!Bosch! and!Wijlre.!These!breweries!produce!respectively!58%,!39%!and!3%!of!the!volume!produced!by!HNS.! 75%! of! the! volume! produced! by! HNS! is! exported! to! markets! all! over! the! world,! divided! in! five! important!regions:!Americas,!Western!Europe,!Central!and!Eastern!Europe,!Africa!and!Middle!East! and! Asia! Pacific.! (HEINEKEN NV, 2013)! HNS! produces! a! variety! of! products! that! cannot! be! produced!at!foreign!markets!and!supplements!markets!that!lack!production!capacity.!

All!stakeholders!involved!in!transport,!except!for!the!shipping!companies!and!shipping!market,!are! part!of!HEINEKEN!NV.!This!means!that!they!have!similar!interests.!For!instance,!sustainability!is!an! increasingly! more! important! criterion! for! HEINEKEN.! Henk! van! Rooijen,! Senior! Director! Global! Logistics!HEINEKEN!states:!“It$is$HEINEKEN’s$ambition$to$become$the$World’s$Greenest$Brewer.$All$of$

us,$in$each$of$the$different$functions,$have$a$role$to$play$to$achieve$this$common$goal.$And$logistics$ and$distribution$are$areas$which$have$significant$potential$to$reduce$our$company’s$carbon$footprint”

(HEINEKEN, 2012).! Other! important! criteria! related! to! transport! are! costs,! quality,! reliability,! safety,!flexibility!and!transit!time.!

Transport!is!a!very!determining!part!of!the!total!logistics!chain!of!HEINEKEN.!The!transport!modality! that! is! used! is! determining! for! the! planning! of! production! and! stocks! at! the! brewery! of! HNS.! The!

transport! time! of! intermodal! transport! usually! exceeds! the! transport! time! of! truck! transport,! production!planning!and!demand!planning!have!to!adapt!to!this.!For!intermodal!transport!HNS!uses! barge!transport!from!Zoeterwoude!and!Den!Bosch!to!the!ports!of!Rotterdam!and!Antwerp.!In!Den! Bosch!the!Bossche!Container!Terminal!(BCT)!is!used!as!an!inland!barge!terminal,!in!Zoeterwoude!the! ‘Overslag!Terminal!Alphen’!(OTA)!also!named!Alpherium!in!Alphen!aan!de!Rijn!is!used.!HNS’!brewery! in! Zoeterwoude! is! the! largest! customer! of! the! Alpherium.! Every! day! 180! full! containers! are! transported!from!the!brewery!of!Zoeterwoude!to!the!Alpherium.!

HEINEKEN’s! transport! is! outsourced! to! shipping! companies.! The! choice! of! shipping! companies! is! made! by! HEINEKEN! Global! Procurement! (HGP)! in! consultation! with! the! contract! manager! using! a! tender!procedure.!This!tender!process!is!a!yearly!occurrence,!meaning!that!shipping!companies!are! contracted! for! one! year.! Exported! products! from! HNS! to! markets! outside! Europe! are! mostly! transported!using!deep!sea!shipping.!This!is!the!most!obvious!modality!to!reach!different!continents,! because! the! alternative! transport! modes! are! relatively! expensive! and! polluting.! In! Europe! a! lot! of! different! transport! modalities! are! available.! However,! a! lot! of! HNS’! transport! is! still! organised! by! truck! transport,! which! is! why! this! research! focusses! on! improving! decisions! in! transport! within! Europe.!Truck!transport!might!seem!a!very!cheap!method!of!transport!at!first!sight,!but!NEA!states! that!intermodal!transport!is!potentially!cheaper!than!truck!transport!when!a!distance!larger!than!150! kilometres!is!covered.!(NEA, 2006)!

1.2 Distribution framework request

The! Customer! Service! and! Logistics! (CS&L)! department! of! HEINEKEN! Nederland! Supply! (HNS)! has! requested! a! distribution! framework! for! transport! from! HNS! to! markets! within! Europe.! This! distribution! framework! should! describe! a! clear! process,! which! enables! CS&L! to! develop! or! change! the!modal!shifts!of!new!and!existing!distribution!channels.!All!values!and!expectations!of!involved! stakeholders!should!be!met.!The!details!of!this!request!can!be!found!in!Appendix!A.!

This!research!focuses!on!transport!from!HNS!to!markets!within!Europe.!The!request!for!a!distribution! framework! originated! from! the! idea! that! transport! from! HNS! to! markets! within! Europe! can! be! optimized,!by!shifting!towards!intermodal!transport.!Not!only!can!cost!be!reduced,!but!also!on!the! level! of! sustainability! and! warehouse! logistics! a! lot! can! be! improved! by! switching! to! intermodal! transport.!Currently!the!transport!choice!is!made!in!the!following!way.!The!contract!manager!at!HNS! creates! service! specifications! with! input! from! Market! Demand! Management! (MDM),! Customer! Service! Export! (CSE)! and! Logistical! Support.! These! service! specifications! explain! the! expectations,! requests,! safety! standards! and! logistical! possibilities! from! the! perspective! of! HNS! and! foreign! markets.!HEINEKEN!Global!Procurement!(HGP)!interprets!these!service!specifications!and!tries!to!find! fitting!transport!at!the!lowest!price.!HGP!however!has!little!insight!in!the!logistics!and!production!at! HNS.!HGP!has!a!procurement!target!and!therefore!wants!to!contract!the!cheapest!transport!supplier! for! each! transport! lane.! Even! though! HGP! looks! for! possibilities! to! use! more! intermodal! transportation,!there!should!always!exist!a!positive!business!case.!Contracting!the!cheapest!transport! supplier,!however,!does!not!always!provide!the!lowest!overall!costs.!Low!quality!transport!can!very! negatively!influence!the!logistics!at!the!breweries!of!HNS.!The!contract!manager!is!part!of!Customer! 2.1 Transport modalities and their characteristics

The! considered! transport! modalities! are! limited! to! modalities! used! within! Europe! to! transport! HEINEKEN’s!product.!These!modalities!can!be!divided!in!four!categories:!truck,!train,!barge!and!short! sea!vessels.!The!product!is!transported!in!either!a!container!or!in!a!truck!trailer.!The!container!size! differs!and!can!be!anywhere!between!20!foot!and!45!foot.!A!special!variant!is!a!reefer!container!that! is! used! to! prevent! the! product! from! freezing! when! transported! to! cold! areas! during! the! winter.! Canvas!trailers!are!carried!by!trucks,!but!can!also!be!placed!on!train!wagons.!A!thermo!truck!is!used! similarly!as!a!reefer!to!prevent!frost.!

Transport!en!Logistiek!Nederland!defines!intermodal!transport!as!follows:!“Intermodal!transport!is! commonly! defined! as! the! carriage! of! containers,! swapbodies! and! semiRtrailers! by! more! than! one! mode!of!transport.!In!its!most!extreme!form,!the!complete!freight/vehicle!combination!is!placed!on!a! train!or!barge.” (Transport en Logistiek Nederland (TNL), 1999)!HEINEKEN’s!breweries!do!not!have! direct!access!to!railroads,!barge!terminals,!or!sea!ports,!so!when!the!product!is!transported!by!train,! barge!or!a!short!sea!vessel!shuttle!transport!by!truck!for!the!first!part!is!always!necessary.!Hence,! when!train,!barge!or!short!sea!transport!is!used!for!transportation!of!HEINEKEN’s!products,!this!falls! under!the!heading!of!intermodal!transport.!

A! modal! shift! is! a! switch! from! road! transport! towards! water! or! rail.! Intermodal! transport! has! increased! over! the! last! decade! because! of! container! handling! automation! and! progressive! IT! solutions.! (Houweling, 2010)! Although! intermodal! transport! is! often! perceived! as! being! slow,! Houweling! provides! an! illustrative! example! that! shows! the! speed! of! barge! transport.! A! barge! can! transport! 4500! tonnes! from! Antwerp! to! Luik! in! approximately! 14! hours.! This! same! weight! can! be! transported! by! 150! trucks! carrying! 30! tonnes! each.! It! will! take! each! truck! 2! hours! to! cover! the! distance,!adding!up!to!a!total!transport!time!of!300!hours.!

Freight! specific! weight! and! transport! distance! are! two! important! factors! that! affect! the! energy! consumption! and! economic! performance! of! intermodal! transport! compared! to! truck! transport.! Energy!consumption!and!economic!performance!are!very!related.!As!is!shown!in!Figure!2.1!a!ships! loading!percentage!does!not!affect!the!energy!consumption!much.!For!this!reason!the!performance! of!ships!increases!a!lot!when!the!loading!percentage!increases.!

2.1.1 Transport sustainability

26%!of!the!global!CO2!emissions!are!emitted!by!transport!and!emissions!are!still!growing.!The!main! contributors! to! CO2! emissions! in! the! transport! sector! are! car! use,! road! freight! and! aviation.! (Chapman,!2007)!The!ratio!between!energy!consumption!and!loading!percentage!directly!relates!to! sustainability.! It! is! a! common! misconception! that! intermodal! transport! by! definition! is! more! sustainable! than! truck! transport.! This! is! because! barges! and! ships! use! relative! ‘old’! engines! and! trucks! occupy! newer! ‘cleaner’! engines.! On! long! distances,! however,! rail,! barge! and! short! sea! transport!emit!significantly!less!CO2!per!ton!kilometre.!(Houweling, 2010)!Where!possible!a!modal! shift!from!road!transport!is!desirable.!However,!where!a!modal!shift!is!not!possible!CO2!reduction!in!

road! transport! can! be! achieved! by! using! larger! vehicles! with! less! empty! kilometres.! Haulage! companies!need!to!work!together!for!this!to!create!economies!of!scale.!(Chapman,!2007)!

2.1.2 Transport reliability

There!are!no!hard!numbers!on!reliability!of!different!transport!modalities!in!literature.!For!instance! (Meuwissen, 2010)!mentions!that!barge!and!train!transport!are!more!reliable!than!truck!transport.! However,! there! is! no! mentioning! of! what! this! difference! in! reliability! actually! is! and! what! consequences!can!be!expected.!

!

A!different!study!investigated!how!Chinese!managers!perceive!international!transport!and!logistics! issues.!(Zhang & Figliozzi, 2010)!This!study!uses!inRdepth!interviews!with!Chinese!logistics!managers! of! large! ports! for! providing! a! general! understanding! of! delaying! factors.! As! the! study! describes,! managers! experience! the! largest! delay! caused! by! other! factors.! These! ‘other! factors’! include! for! example! manufacturing,! customs,! weather! or! supplierRrelated! delays.! The! second! most! important! cause!of!delay!is!caused!by!transhipment,!followed!by!activities!in!the!loading!and!unloading!ports.! Together!with!the!fact!that!none!of!the!managers!chose!transport!of!products!by!sea!or!transport!in! country! of! destination! as! most! important! factor! for! delay! indicates! that! transport! by! a! single! modality!of!transport!is!not!perceived!to!be!a!delaying!factor.!Thus!one!can!conclude!that!intermodal! transport! is! less! reliable! than! unimodal! transport.! However,! even! though! this! survey! provides! interesting! information,! no! hard! conclusions! can! be! drawn,! because! the! data! is! based! upon! experiences!of!logistics!managers.!

HNS! Den! Bosch! has! a! similar! warehouse! as! HNS! Zoeterwoude.! The! warehouse! in! Den! Bosch! is! however! smaller! and! less! complex;! there! exists! one! crossRdock! track! and! no! ATLS.!
